When do I need to replace a timing belt and water pump on the TDI Vokswagon

Is it necessary to replace water pump when replacing timing belt and do I need to do it at 120,000 miles. How expensive is it

Factory reccomends at 120k. I personally would not do it without replaceing the waterpump at the same time if it was my car.
